IT wants Quality to cancel the quality management software subscription and build an EQMS in AI, like HQMS, TrackWise, or MasterControl.
They see an annual invoice and call it waste. They picture screens: a login, a CAPA form, an audit checklist, a document library. AI can sketch that fast.
That is a prototype. It is not an enterprise quality management system, and it will not meet ISO 9001 the way CAPA, audit, and document control software already does.
This is the build-versus-buy argument behind the latest Quality Minute Insights from Rick Harrington Jr., CEO of Harrington Group International.
A pretty screen is not a quality system
HQMS, TrackWise, MasterControl, ETQ Reliance, ComplianceQuest, Qualio, Veeva QMS, and Greenlight Guru are not invoices with a pretty user interface. They are years of workflows, permissions, revision control, supplier actions, calibration, training evidence, and audit trails already proven in real operations.
Product names are used for identification only. No affiliation or endorsement is implied.
AI can draft a form. It cannot, by generating a mockup, give you:
- Role-based permissions that hold when the auditor asks who can edit a closed record
- Revision control that proves the procedure on the floor is the released procedure
- The chain from nonconformance to root cause to CAPA to supplier corrective action
- Required reading, escalations, training evidence, and calibration records
- An audit trail that answers who changed the record, when, and whether a closed CAPA could still be edited
The hard work is not the first form. It is that chain, plus integrations, plus someone accountable the week before the registrar arrives.
Canceling the subscription hides the real bill
Canceling a QMS to lower subscription cost does not remove the cost. You still pay developers, hosting, security, backups, validation, change control, and the people who keep the system alive after the first demo.
You pay again when an auditor asks:
- Who changed this record?
- When?
- Could a closed CAPA be edited?
- Is the release procedure the one on the floor?
A homegrown AI app with no validated controls is not cheaper compliance. It is a finding you funded yourself.
Could a team code something in 12 months? Yes. Will it match HQMS, TrackWise, or MasterControl? No.
AI shortens design. It does not delete product development, validation, or liability. Building your own system to dodge an annual fee is a multi-year product program wearing a cost-cut costume.
Quality starts in the boardroom
Executive teams have to fund Quality on purpose: software that runs the processes and keeps operations under control. Many quality professionals never sit with the board or the CEO. They need that support more now than ever.
When IT or the C-suite cuts the quality budget to save a dime on a subscription, they are not saving money. They are starving the system that protects the brand, the customer, and the audit.
Quality does not start in a shared drive IT threw together. Quality starts in the boardroom and with the CEO, and it runs all the way to the shop floor. If leadership will not pay for the tools, they should not expect the evidence.
Cutting the quality budget does not cancel ISO 9001.
Use AI the right way
If the goal is a better price, negotiate the subscription. Configure what you already own. Use AI to draft the 8D and speed the procedure.
Do not confuse a generated mockup with enterprise quality management software. Do not treat “we eliminated the vendor” as savings when Quality still has to prove the system.
The split of ownership is simple:
- Quality owns the evidence.
- IT owns the infrastructure.
- Executives own the funding.
AI is a tool for all three. It is not a substitute for a quality management system that already works. Canceling that system does not cancel the standard.

Quality Minute Insights: Build in AI vs Buy Quality Management Software, AI Won’t Replace EQMS
Chapters: build versus buy (0:00), why “build EQMS in AI” fails ISO 9001 (0:12), prototype screens versus a real QMS (0:32), the hidden cost of canceling the subscription (1:07), what auditors actually ask (1:21), why 12 months of coding is not parity (1:37), why executives must fund Quality (2:08), and how Quality, IT, and the CEO should use AI (3:17).
If your team is being asked to drop the QMS and rebuild it in a chat window, start with the system you already have. Configure it. Put AI on the drafting work. Keep the audit trail.
