Build an EQMS in AI or buy quality management software? Why the prototype fails ISO 9001

IT wants Quality to cancel the quality management software and “just build an EQMS in AI.”

That request usually starts with an invoice. IT sees the annual subscription for the quality management system and calls it waste. They picture the screens: a login, a CAPA form, an audit checklist, a document library. AI can sketch those in an afternoon.

That sketch is a prototype. It is not an enterprise quality management system, and it is not ISO 9001 evidence.

What an auditor actually asks

ISO 9001 does not audit the mockup. An auditor asks who changed the record, when, and whether a closed CAPA could be edited after it was approved. They ask whether the procedure on the floor is the released revision, and whether training evidence matches the people who did the work.

A homegrown AI app with no validated controls does not answer those questions. It is not cheaper compliance. It is a finding the company funded itself.

A form is not the system

HQMS, TrackWise, MasterControl, ETQ Reliance, ComplianceQuest, Qualio, Veeva QMS, and Greenlight Guru are not invoices with a user interface. They are years of workflows, permissions, revision control, supplier actions, calibration, training evidence, and audit trails already used in real operations. Product names are for identification only. No affiliation or endorsement is implied.

Could a team code something in 12 months? Yes. Will it match a system that already runs nonconformance to root cause to CAPA to supplier corrective action, with roles, escalations, required reading, and someone accountable the week before the registrar arrives? No. The hard work is not the first form.

The bill does not disappear

Canceling the subscription to save the fee hides the real cost. The company still pays developers, hosting, security, backups, validation, change control, and the people who keep the tool alive after the first demo. AI shortens design. It does not delete product development, validation, or liability.

If the goal is a better price, negotiate the subscription. Configure what you already own. Use AI to draft the 8D and speed the procedure. Do not treat “we eliminated the vendor” as savings when Quality still has to prove the system.

Who owns what

Quality owns the evidence. IT owns the infrastructure. The CEO owns the funding. AI is a tool for all three. It is not a substitute for a quality management system that already works, and canceling that system does not cancel the standard.

Quality does not start in a shared drive. It starts in the boardroom, and it runs to the shop floor. If leadership will not pay for the tools, they should not expect the evidence.

Building an EQMS to dodge an annual fee is a multi-year product program wearing a cost-cut costume.

About this video

IT wants Quality to cancel the quality management software subscription and “just build an EQMS in AI.” This Quality Minute Insights, with Rick Harrington Jr. of Harrington Group International, explains why that does not replace enterprise QMS software and why it will not meet ISO 9001 the way CAPA, audit, and document control software already does.

A prototype is not an EQMS. AI can sketch a login, a CAPA form, an audit checklist, and a document library. HQMS, TrackWise, MasterControl, ETQ Reliance, ComplianceQuest, Qualio, Veeva QMS, and Greenlight Guru are years of workflows, permissions, revision control, supplier actions, calibration, training evidence, and audit trails proven in real operations.

Canceling QMS software to cut the annual fee hides the real cost: developers, hosting, security, validation, change control, and the finding you get when an auditor asks who changed a closed CAPA. Quality starts in the boardroom and with the CEO, not in a shared drive. Use AI to draft the 8D. Do not confuse a generated mockup with enterprise quality management software.
